Demand forecasting in consumer electronics is uniquely complex. Product life cycles vary across SKUs, new models are released every few months, promotional calendars shift frequently, and retailer and customer behavior varies significantly by region. Add in rapid competitive pricing changes, intermittent stock-outs constraints, and forecasting thus becomes a moving target. This ecosystem demands models that can adapt quickly, identify emerging patterns, and handle a large number of interacting variables.
To address this, many organizations have adopted machine learning and deep learning–based forecasting systems. These models are capable of learning granular relationships such as retailer-specific behavior, promo uplift variations, life cycle curves, and competitive effects that traditional statistical methods struggle to capture. ML-driven forecasting has enabled more personalized, context-sensitive predictions that reflect the real-world dynamics of each SKU.
However, this shift also introduces a challenge. ML models may deliver strong accuracy, but they often do not communicate why they arrived at a prediction. For business teams, especially demand planners, this lack of transparency impacts trust and decision-making.
Consider a demand planner for a global audio equipment manufacturer, Lydia, who oversees the demand for headphones and soundbars across multiple American retailers. During her weekly review, she notices an unexpected 10% dip followed by a 30% peak in forecasted demand for a leading soundbar at a key retailer during the end of the year. The predicted forecast is precise but unexplained.
Several competing hypotheses ponder in Lydia’s mind to explain this behavior:
- Is the model reacting to competition?
- Was there a stock-out signal?
- Is seasonality pulling demand down?
- Is it overfitting to last month’s promo?
- Or is something simply wrong?
Without context, Lydia hesitates. She cannot confidently defend the forecast in cross-functional meetings, and she cannot determine whether corrective action is needed.
This scenario mirrors a broader business challenge: planners need not only the forecast but the rationale behind it.

To address this gap, modern forecasting systems increasingly integrate model explainability techniques alongside prediction pipelines. One common starting point is traditional feature importance, which typically ranks inputs based on their average contribution to model performance (for example, how much a feature reduces error across the dataset). While this is useful for understanding which variables matter globally, feature importance does not explain why a specific prediction moves up or down, nor does it capture interaction effects locally (at an individual SKU-week forecast level).
SHAP (SHapley Additive exPlanations) addresses this limitation by shifting the focus from global importance to local explanation. Grounded in cooperative game theory, SHAP treats each feature as a “player” in a game whose payout is part of the model’s prediction. It attributes the prediction to individual features by computing their marginal contributions across all possible feature coalitions.
This results in explanations that satisfy the following key theoretical properties:
- Local Accuracy: SHAP guarantees that, for any single forecast, the sum of all feature contributions exactly equals the model’s predicted value relative to the baseline. This means every unit of demand in the forecast is fully accounted for by the explained drivers, with no unexplained residuals. This relative importance enables practitioners to aggregate low-level features into higher-level business themes (such as Holiday Effects, Promotions, or Pricing) while preserving mathematical correctness.
- Consistency: If a model is updated such that a feature has a stronger influence on predictions, SHAP ensures that the attributed contribution of that feature does not decrease. In effect, SHAP explanations remain aligned with how the model truly uses each feature, preventing misleading or contradictory interpretations.
- Missingness: Features that genuinely have no impact on the prediction get assigned a SHAP value of zero - which also aligns with intuition. This prevents the attribution method from assigning spurious importance to irrelevant inputs.
In a demand forecasting context, SHAP allows practitioners to decompose a point forecast into feature-level effects relative to a baseline expectation. Rather than asking which variables are important on average, it answers why demand for a specific SKU and week is higher or lower than expected. Thus, it can help answer questions such as:
- Did price movements push demand up or down? And by how much?
- How much uplift is attributable to promotions?
- Is competitor pricing exerting downward pressure?
- Is product maturity or life-cycle decay reducing demand?
- Are stock constraints limiting realized sales?
Rather than treating the model as a black box, SHAP uncovers how each signal influences the final forecast at a specific SKU-week level of granularity.

Returning back to Lydia’s scenario where she notices an unexpected 10% dip followed by a 30% peak in forecasted demand during the end of the year. Lydia now has access to the same forecast chart but now with the added advantage of explainability. Lydia observes that the reason for both the decline and sudden peak observed in the forecast is driven by the Holiday Effects which the SHAP chart helps identify. Explainability allowed her to confidently explain to her stakeholders that the Nov–Dec 2026 volatility reflects expected holiday-driven shifts in consumer behavior, rather than suspecting it to be a forecasting issue.

As machine learning becomes central to consumer electronics forecasting, explainability has become just as important as accuracy. Demand planners need to understand not only what the forecast is but why the model predicts that outcome.
Explainability techniques like SHAP bridge the gap between powerful algorithms and business usability in a transparent manner. They turn complex predictions into clear, structured reasoning thereby allowing planners to make confident decisions, communicate insights, and respond quickly to market dynamics.
By integrating explainability directly into forecasting workflows, organizations can transform ML from a black box into a reliable, insight-driven partner in demand planning for consumer electronics industries. More broadly, techniques like SHAP can be extended to projects that use machine learning or deep learning, enabling transparent, auditable, and trustworthy decision-making across forecasting, recommendation systems, pricing, risk modeling, image detection, and beyond.
However, it is important to recognize the assumptions and limitations of SHAP-based explanations. SHAP explains model behavior, not ground-truth causality; it reflects how the model uses signals, not whether those signals truly cause changes in demand. Explanations are also sensitive to feature engineering choices, correlated inputs, and the choice of the underlying training data which is used to compute contributions. In highly sparse or extrapolative regions of the data, SHAP values may be less stable or harder to interpret reliably. In such scenarios, it becomes necessary to explore the topic of causality and methods to address it.
